Why this shape

What this looks like when the system has to survive production

A regulated FinTech was tracking 5 production models in spreadsheets. No shared visibility, no drift detection, no record of which prompt version produced which answer. In their industry that is an audit failure waiting for a date. 1 engagement replaced it with a control plane, and the next audit was a formality.

LLMOps is the discipline of knowing. Which prompt is live, what it scored on the golden set, how it compares to the candidate in shadow, when quality drifted on real traffic, and what every output cost. We install that discipline as code: registry, CI gates, shadow deploys, monitoring and lineage, on Langfuse, MLflow or Arize Phoenix, in your account.

What you get

Delivered as a working production system, in your cloud account

Prompt and model registry

Every version recorded with diff, review and rollback, so nothing reaches production untracked.

Evaluation gates in CI

A golden set scored on every change, with thresholds that block the release when quality drops.

Shadow and A/B deployment

Candidates run against live traffic without serving it until their scores match or beat the incumbent.

Drift and cost monitoring

Statistical drift against rolling baselines, latency and cost per feature, alerts routed to on-call.

Lineage and audit trail

Any output traced to its prompt version, model version and retrieved context, written for SOC 2 and HIPAA review.

Infrastructure as code

Terraform and GitHub Actions so the control plane can be rebuilt by your team rather than remembered by ours.

Architecture

The control plane we install

Registry feeds CI evaluation. CI feeds shadow deployment. Shadow feeds production. Production feeds monitoring and lineage, and alerts reach on-call before a user notices.

When this is the wrong tool

If you have 1 model and no compliance requirement, a lightweight evaluation script and Langfuse tracing cover you for now. The full control plane earns its cost from 3 models or the first audit, whichever comes first.

One governance layer for 5 production models in a regulated FinTech

1. Problem. 5 AI models were running in production with no shared visibility, no drift detection and no governance. Model behavior was tracked by hand in spreadsheets. In a regulated financial environment, that is an audit failure waiting to happen.

2. Solution. A single LLMOps control plane across all 5 models: scheduled automated evaluations, statistical drift detection against rolling baselines, shadow deployment and A/B testing before any version reaches live traffic, and a full model registry with SOC 2 compliant lineage and approval workflows.

Search and automation across 5 million files that cannot leave their regions

1. Problem. 5 million+ files across regional data centers, S3, document systems, databases and application servers: contracts, financial statements, engineering reports, spreadsheets and email. The usual fix is 1 central index, and regional data rules ruled it out. So every cross-region question, and every workflow touching more than 1 system, depended on someone stitching answers together by hand.

2. Solution. The data stays in its region and the question travels to it. Retrieval runs locally and returns only what the asking user is already allowed to open. 7 LangGraph agents split the work, hand off to each other over A2A and reach each system through MCP servers with scoped permissions. Anything that changes a record waits for human approval, and n8n keeps ingestion, approvals and notifications moving around the clock.

Knowledge search that handles multi-document reasoning at scale

1. Problem. Critical institutional knowledge was scattered across hundreds of documents and disconnected systems. A single-vector-search setup had already failed. The organization needed multi-document, multi-hop reasoning that held up under real query volume.

2. Solution. Multi-agent reasoning with a Neo4j knowledge graph for complex cross-document queries. RAG Fusion lifted precision well above single-retrieval approaches. Role-based access with a complete audit trail across every department, handling 8,000 queries per day at launch.

LLMOps consulting: what buyers ask first

A registry and scheduled evaluation for existing models takes 2 to 3 weeks from $3,500 and immediately shows which models have drifted. A full control plane with shadow deployment, approvals and lineage runs 8 to 14 weeks at $15,000 to $60,000.
